The initiative was mine.
The engagement had been running on a baseline outbound model for roughly three weeks when the results became clear: calls, voicemails, and designed HTML emails had generated zero prospect replies across 36 touches. The next move was mine to make, and I made it.
I asked Peter directly for the freedom to test different outbound shapes — different hooks, different research depth, different subject lines, different cadences. Peter granted it. Everything that follows in this record happened under that latitude: Shawn-initiated, Shawn-executed, with Peter's approval but not at Peter's direction.

Enhanced Workflow
to-engaged rate
Six iterations across ten weeks.
Each iteration was a deliberate change to the outbound shape, grounded in what the previous iteration taught. The through-line: research discipline deepening, decision-maker specificity tightening, hook anchoring to live calendar events, and subject-line construction evolving from generic to referrer-anchored.
Founding-partner email rebuilt from plain text to designed HTML
Full visual rebuild: layout, hero composition, live inventory figures pulled from production, component and exclusive-category blocks, mobile verification. Three self-tests before release. Seven personalized sends across six accounts in the new format.
Collateral buildAdded short-term targets & set up A/B pitch test framework
Expanded prospect universe with Peter's five Maine ski resorts added as short-term targets (Mt Abram, Black Mountain of Maine, Kennebunkport Resort Collection, Nonantum, Rhumb Line, Cliff House). This is where I asked for latitude to iterate — my initiative.
Program direction"Reach Your Target Audience" one-pager replaced the founding-partner HTML
Collateral rebuilt from scratch — six revisions in one day. Removed the monthly rate, the exclusive-category list, and every ad-placement claim. New shape emphasized audience reach as the story, not the rate card. Simpler. Tighter. Better.
Collateral rebuildFirst deployment of per-account personalization
Each email built on a per-account research pass taken from the business's own website — named decision-maker, verified email, and a dated event hook that drove the subject line. Eight sends across the Sept 30 wave. First test of what would become the standing method.
Method — testPeter asked me to train him and Dan on the methodology
On the Oct 8 Wednesday check-in, Peter restructured the role. The methodology I had developed was becoming the organizational standard: Peter asked me to train him and Dan Waxman so they could execute it alongside me, rather than me running outbound alone. Role became "Shawn runs the AI sales system Peter + Dan use." That ask was Peter's recognition that the methodology was worth institutionalizing.
Role pivotComplete playbook codified and shipped to the client team
Seven project docs plus two HTML artifacts shipped in one session. Pre-Call Research Checklist. Cold Call Playbook (five phases, built from my recorded Colony + Nonantum call transcripts). Discovery Call Guide. Outbound Email Template with three persona variations. Follow-Up Generation Prompt. Peter + Dan trained the same week.
Playbook deliveredResearch-first discipline + v4 polished email template
Ten decision-maker research passes in one day — full name, direct email, direct phone, title, and 2026/27 event calendar documented for each prospect. Sixteen email second-touches went out the same day using the "v4 polished" template with the subject-line standing rule: referrer name when available, dated event hook, no past dates, Mon/Tue CTA.
The methodPhone-first first-touch methodology against five new accounts
The full method deployed cold: phone first → capture gatekeeper's name → confirm decision-maker email + schedule → voicemail the decision-maker → send email with the gatekeeper's name in the subject line. Subject lines in the field: "Jennifer transferred me to you", "Larry transferred me to you", "Jackie forwarded me your contact info".
Replies landedThe formula.
The methodology that produced the breakthrough has a specific name and a specific formula. Three ingredients, deployed together on every single touch, each enabled by the combination of real human conversation and AI business intelligence. Tailored by the actual people inside each prospect organization I spoke with on the phone.
Real people as reference points
Phone-first discipline on every account. The gatekeeper's name — Jennifer, Larry, Jackie, Chrissy, Christina, Meagan, Clarissa, Keegan — captured on the live call, then placed directly in the subject line. The email arrives as a warm referral, not a cold intrusion.
AI-generated business intelligence
Per-prospect research passes pulled from each organization's own website: confirmed decision-maker, verified direct email, direct phone, title, and a documented upcoming event calendar covering the fall and winter season. Primary sources only.
Upcoming events as the hook
The prospect's own named event drives the subject line and the body. Veterans Day Spin & Win, Thanksgiving Buffet, Black Friday Giveaway, Santa's Lobster Boat, Kennebunkport Prelude, 2027 Weddings. Time-sensitive, specific, directly relevant to their calendar.
Real human reference points from live phone work + AI-generated business intelligence reports highlighting the prospect's own upcoming events = outreach that reads as relevant, specific, and warm from the first subject line. The AI handles the scale of research. The human handles the warmth.
Stranger to engaged.
Deployed against 29 unique prospects between October 1 and October 16, the AI Enhanced Workflow produced five direct prospect engagements by October 21 — a 17% conversion rate from cold stranger to engaged conversation.
The five engagements
Against industry benchmarks
A 17.2% conversion rate on cold outbound is three to seventeen times the published industry average. Benchmarks across B2B cold outbound compiled from HubSpot, Woodpecker, SalesHandy, and Backlinko industry reports:
Positioned against the top-tier hyper-personalized benchmark — the hardest category to achieve — the AI Enhanced Workflow still exceeded the ceiling. For comparison against this engagement's own baseline: the Aug 24 – Sept 11 outbound period produced zero prospect replies across 36 touches to 25 unique accounts. The response-rate differential is the methodology.
His own words.
On today's call, Peter looked at the Activity Log for the Oct 15–16 window and acknowledged the inflection point without prompting.
This is when things, we really started to buy messaging that was hitting, right? We were getting responses. We were getting feedback. And that happened. And that always takes a little bit of time, but it was encouraging. Peter Newton, on reviewing the Oct 15–16 activity window
I think this piece of that period of time is when the engagement started to show traction, that it was beginning to trend. I tried several different approaches up until that point. Peter Newton, on the methodology iterations
Out of maybe 15, 20 — a pretty strong percentage of full call to response. Enough to warrant, hey, this is something we can get behind. Peter Newton, on the response rate under the new method
Ninety days. Twenty hours a week.
Everything above was built inside a 90-day engagement window at a sustainable 20-hours-a-week cadence. The iterations, the research discipline, the field-tested phone script, the complete playbook delivered to the client team, and the breakthrough.
